When players enter a tournament through late registration, many think something like this:
We are not even near the money bubble yet, and I am shorter than the average stack, so I can just play according to chip EV.
But real strategy is not that simple. If nearly half the field has already been eliminated, the payout structure has already started applying pressure to your decisions. This pressure is not as extreme as it is on the money bubble, but it is still enough to change preflop defense and postflop sizing.
The most intuitive number for understanding ICM pressure is the bubble factor. Put simply, it shows how much more painful it is to lose chips than it is valuable to win the same amount of chips.
In a 1,000-player MTT, the progression looks roughly like this.

A bubble factor of 1.15 does not mean you should panic and fold everything. It simply means that in all-in calls or large-pot collisions, the required equity rises above chip EV. Based on the original analysis, in this stage you may need about 6.5 percentage points of additional equity for an all-in call, and on the money bubble that burden can increase to around 13.5 percentage points.
The opener gains fold equity. The BB, on the other hand, has already put in 1bb and naturally wants to defend. The problem is that under ICM, a BB call is not just a pot odds problem. It also includes tournament survival risk.

Interestingly, UTG can actually open a little more aggressively because the BB folds more often.
That said, range quality matters. This does not mean widening with any trash hand. Hands with blockers and playability are preferred. For example, suited Ax is more attractive than weak offsuit hands. The A blocker reduces the opponent’s strong calls and all-in frequency, and when called, the hand retains a bit more backdoor and nut potential.
Late-reg ICM does not only appear preflop. Postflop sizing also compresses immediately.
For example, suppose the CO opens, the BB calls, and the flop comes 6-5-4 rainbow. This is a board that appears to connect well with the BB. In a chip EV environment, the BB can lead fairly often, mixing small sizes, medium sizes, and sometimes even all-ins.
But under ICM, the picture changes.

At first, this may seem strange. If ICM means you should be more careful, why does the BB lead more often?
The answer is sizing. If the BB checks, the CO can apply bigger pressure. By betting first for 33% pot, the BB realizes equity cheaply and blocks some of the opponent’s larger bets. Under ICM, a small lead is closer to a risk management tool than pure aggression.
In chip EV, strong hands are often hidden through check-calls to protect the range. One example is flatting a straight like 87 on a 6-5-4 board.
Under ICM, that logic becomes weaker. As you move to the turn and river, the pot gets bigger, and you are more likely to face major decisions. So very strong hands have more incentive to secure value now with a small or medium raise.
In other words, there are moments where immediate value extraction takes priority over range protection. This is especially true when your opponent covers you, because simply facing all-in pressure on later streets is uncomfortable.
There is an important exception here. Bubble factor is not fixed only by the percentage of the field remaining. Your stack, your opponent’s stack, the average stack, and the payout structure all work together.
Players who have just entered through late registration are usually shorter than the average stack. When two short stacks collide, the bubble factor can be lower than it would be when two average stacks clash. For example, even if the average bubble factor is 1.15 when 48% of the field remains, a collision between two below-average stacks could be as low as around 1.09.
So in practice, you should evaluate spots like this.
Late-Reg ICM Decision Checklist
If you exaggerate late-reg ICM, you become too passive. If you ignore it, you bleed too many chips from the BB. The balance lies in these three adjustments.
Especially against opens from early positions like UTG and LJ, using your chip EV defense instincts unchanged leads to overdefending. Even if the pot odds look good, elimination risk has to be included in the price.
If opponents fold more often, you can open more frequently. But that expansion should center on suited Ax, strong Broadways, and playable connected hands.
Under ICM, a big bet is not just big pressure. It also puts your tournament life at stake. That is why small sizes like 33% pot are used more often, while all-in frequency drops sharply.
Late registration is a convenience feature that lets you start late, but strategically, the tournament is already past the early phase. Once the field has shrunk to 42-48%, chip value is no longer completely linear.
The biggest adjustment comes from the BB. You need to fold hands you would normally defend, reduce shove frequency, and require more equity before calling. Conversely, openers can take advantage of that increase in folds.
It may look like a small difference, but for players who late-register often, it compounds repeatedly. The graph of a player who accounts for ICM from the first orbit and a player who looks only at chip EV diverges faster than you might think.
